Resumo
Introdução: Seis Sigma visa a excelência através da melhoria contínua dos processos de produção de um bem ou serviço. Lean proveniente do Sistema Toyota, busca eliminar desperdícios e o que não tem valor ao cliente, trazendo velocidade e eficiência. Objetivo: Reduzir tempo de preparo dos quimioterápicos. Metodologia: Lean Seis Sigma aplicado em Hospital Público Oncológico de Grande Porte, entre Jul. e Nov./2020. Submetido contrato descrevendo o problema, requisitos do cliente, justificativas, meta, escopo, premissas, cronograma, definição da equipe e ferramentas, DMAIC, VOC, SIPOC, Mapa de Processo, Diagrama de Ishikawa, Matriz Causa& Efeito, Matriz Esforço&Impacto e MiniTab®. O DMAIC norteou as fases: D – Definir, M – Medir, A- Analisar, M- Melhorar e C – Controlar, definindo prazos, podendo antecipar ou prorrogar. Entre Jan./2019 a Jun./2020 o tempo médio de preparo era 44Min, ultrapassando 45 a 209Min. Resultados: A fase Definição utilizou VOC (Voz do Cliente) obtendo as expectativas do cliente relacionadas ao Serviço, destacando-se a importância da preparação correta e no tempo adequado. As causas foram submetidas à Matriz Esforço e Impacto, identificando a distribuição das preparações por ordem de infusão com maior impacto e menor esforço, causa vital identificada realizou-se alteração no procedimento determinando a distribuição das preparações por ordem de Paciente, deixando de distribuir por ordem de infusão. A fase controlar identificou redução dos processos e tempo médio de preparo de 44Min. para 29Min. Conclusão: A Metodologia reduziu 34% do tempo médio de preparo e menor tempo de espera para os Pacientes.

Abstract
Introduction: Six Sigma aims for excellence through the continuous improvement of production processes for goods or services. Lean, originating from the Toyota System, seeks to eliminate waste and anything that does not add value to the customer, thus enhancing speed and efficiency. Objective: To reduce the preparation time of chemotherapeutic drugs. Methodology: Lean Six Sigma was applied in a large public oncology hospital between July and November 2020. A contract was submitted describing the problem, customer requirements, justifications, goal, scope, assumptions, schedule, team definition, and tools, including DMAIC, VOC, SIPOC, Process Map, Ishikawa Diagram, Cause & Effect Matrix, Effort & Impact Matrix, and MiniTab®. The DMAIC approach guided the phases: Define (D), Measure (M), Analyze (A), Improve (I), and Control (C), setting deadlines which could be brought forward or extended. Between January 2019 and June 2020, the average preparation time was 44 minutes, with a range from 45 to 209 minutes. Results: The Define phase used VOC (Voice of the Customer) to capture customer expectations related to the service, emphasizing the importance of correct and timely preparation. Causes were evaluated using the Effort and Impact Matrix, identifying that distributing preparations by infusion order had a high impact with low effort. Consequently, a vital change was made to the procedure, switching the distribution of preparations to patient order rather than infusion order. The Control phase identified a reduction in processes and the average preparation time decreased from 44 minutes to 29 minutes. Conclusion: The methodology reduced the average preparation time by 34%, resulting in shorter waiting times for patients.
